Q4 Starts Today: Your 12-Week Plan to Finish 2026 Strong

It's 1 October. There are 92 days left in the year and 12 Fridays before Christmas Day.

If your stomach just dropped a wee bit, stay with me. I've run my agency through more Q4s than I can count, and I'll tell you what I tell every client who sits down with me in October looking slightly panicked.


Q4 is my favourite quarter in business. Every single year.

People are ready to spend. They're buying gifts, booking things in before January and finally saying yes to the projects they've put off since spring. The businesses that plan for it have the best 12 weeks of their year. The ones that wing it spend December wondering where it all went.

I've been both. One year I was typing "Merry Christmas from all of us!" at 11pm on the 23rd with a stone-cold cup of coffee and no plan. I don't do that anymore, and by the end of this blog, you won't either.


First, take a minute to be proud of yourself


Before we plan anything, look at what you've already done this year.

You've kept a business going for 9 months. Through school holidays, sick days, slow weeks, price rises, algorithm changes and probably at least one moment where you thought about packing it all in and getting a "normal job".


You didn't. You're still here, reading a blog about growing your business on a Thursday morning.

That counts for a lot. I see you, and Q4 is your chance to finish what you started.


Your Q4 mindset reset

The biggest thing holding small business owners back in Q4 is the story they tell themselves about it. "It's too late." "Everyone's too busy." "I'll start properly in January."

Make these 4 shifts today.


12 weeks is a full season

In 12 weeks you can launch an offer, grow your audience, fill your diary for January and make more sales than you did all summer. Treat Q4 as a fresh start in its own right.


Done beats perfect

The post you share today will do more for you than the perfect post you plan to write next week. Give yourself permission to be visible before you feel ready.


You're allowed to sell

So many small business owners go quiet in November because selling feels pushy. Your customers want to buy from you. They can't if they don't know what you sell, how much it costs and how to get it.


Rest is part of the plan

Decide your last working day now and put it in your calendar in pen. Knowing when you'll stop makes it far easier to go all in until then.


The 12-week Q4 plan

Break Q4 into 3 phases. Each month has one job.


October: plan and warm up (weeks 1 to 4)

October is your quiet advantage. Everyone else is still thinking about Christmas "later", so there's room for you to be seen.

  • Write down one number: what you want to make between now and 31 December.

  • Work backwards. How many sales, clients or bookings is that per week?

  • Pick your top 2 offers for Q4. The ones that sell best or make you the most profit.

  • Map out a simple content calendar from now to Christmas.

  • Show your face, share behind the scenes and tell your story. People buy from people they feel they know.

  • Start a waitlist or early bird list for your Christmas or Black Friday offer.


November: sell with confidence (weeks 5 to 8)

November is when people make up their minds. Your job is to make buying from you easy.

  • Talk about your offers every week, clearly, with prices and a link.

  • Decide your Black Friday approach (27 November). Discounting is optional. Added value, a gift with purchase or early access for your list all work too.

  • Set your last order, booking or delivery dates and shout about them.

  • Follow up every enquiry within the same day. In my experience, most Q4 sales start in the DMs.


December: deliver, delight and plan ahead (weeks 9 to 12)

  • Look after the customers you've won. A handwritten note or a quick thank you video goes a long way.

  • Ask happy customers for a review while the experience is fresh.

  • Share your last-chance dates loudly in the first 2 weeks.

  • Plan your January offer before you switch off, so you come back to a warm audience instead of a blank page.


Productivity tips for busy business owners

Most of the owners I work with are mums running a business around school runs, bath time and everything in between. These are the habits that make the biggest difference to them.


Plan around the hours you actually have

Forget the 9 to 5. Write down the real hours you have to work each week. If it's 9:15 to 2:45 Monday to Thursday plus a couple of evenings, that's your working week. Plan to it honestly and you'll stop feeling behind.


Book a weekly money hour

Block 60 to 90 minutes every week for the tasks that bring money in: following up leads, sending proposals, chasing invoices and posting your offer. Protect it like a client meeting.


Batch your content once a month

One focused afternoon to plan, write and schedule a month of content beats 30 evenings of "what will I post today?". Use a scheduling tool so your posts go out on the busy days too.


Do a Sunday 20-minute reset

Look at the week ahead, check the school calendar and choose one sales task for each day. That's it. Monday feels completely different when you've done this.


Keep a "not this quarter" list

Every new idea that pops into your head at 11 pm goes on this list. You can come back to every one of them in January. Until then, they stay on the list, and your Q4 stays focused.


Let AI write your first drafts

Use tools like Claude or ChatGPT to draft captions, emails and product descriptions, then edit them in your own voice. It can save you hours a week, as long as the final words sound like you.


Business tips to make the most of Q4


Sell more to the people who already love you

Your existing customers already trust you. Before chasing new ones, email your list, message past clients and tell them what's new. It's usually the quickest Q4 win.


Get your cash in order

Chase outstanding invoices this week. Check what bills land in January and plan for them now, so a slow first fortnight of the year doesn't catch you out.


Review your prices before January

If you've been meaning to put your prices up, Q4 is a good time to announce it. Telling people prices go up in January also gives them a reason to buy now.


Make your website ready for the rush

Your social media gets attention. Your website closes the sale. Check it on your phone, update your dates and prices, add your best reviews and make sure there's one clear button telling people what to do next. Then send yourself an enquiry to check your contact form actually works.


Collect reviews as you go

Every happy customer in Q4 is a review you can use all of next year. Send the link the same day you deliver, while they're still smiling.

  • Halloween: Saturday 31 October

  • Bonfire Night: Thursday 5 November

  • Remembrance Sunday: 8 November

  • Black Friday: 27 November

  • St Andrew's Day and Cyber Monday: Monday 30 November

  • Small Business Saturday UK: usually the first Saturday in December (5 December)

  • Christmas Day: Friday 25 December

  • Hogmanay: Thursday 31 December

Check your courier's and Royal Mail's last posting dates when they're published, and build your own last order date a few days before them.
